Balancing Your Agile Enterprise: Why Establishing a Dual Operating System With a Clear Separation of Development and Operational Value Streams is So Important
Ian Spence, Ivar Jacobson International
show more
Description
Fundamental to establishing true business agility with SAFe are the concepts of: the dual operating system with its balance of agile hierarchy and dynamic network, andthe two kinds of value stream: operational and development. In this presentation, a perfect complement to his European Summit talk “Evolving a Dual Operating System that is all Agile and Goes Beyond IT”, Ian will ‘go deep’ into the nature of development and operational value streams. He will examine how these concepts relate to and support each other, and how they can be used to stimulate innovation and transform all aspects of your organization. Drawing on real life experiences at some of the world’s largest companies, and the inspirational work of Geoffrey Moore (in Zone to Win), John Kotter (in XLR8) and Dr Allen C Ward (Lean Product and Process Development), Ian will look at how understanding separation of concerns between operational and development value streams, and their role in enabling an effective dual operating system, will help you towards true business agility.

Customer Story – Allianz: AGCS’ SAFe Journey To Become a Data Driven Enterprise
Bernd Ottemann, Allianz Global Corporate & Specialty SE; Lisandro Gomes, Allianz
show more
Description
After multiple mergers, our data systems were disjointed. To add to this, the newest International Financial Reporting Standard (IFRS17) is set to go into effect January 2023, making data management crucial from a regulatory perspective. We implemented the latest version of SAPHANA, a database management system in partnership with Accenture. This brought our data together under a centralized solution while offering near real-time data processing and better reporting and analytics. SAFe provided the structure we needed to scale Agile in a complex SAP and non SAP landscape. It allowed us to organize around value and grow seamless integrated cross-functional teams aligned with the companyʼs long-term strategy. Our SAP DevSecOps automation pipeline helped to reach SAP Delivery Agility which paved the way to build the capabilities needed to reach SAP Business Agility. SAFe addressed the complexities and gave us the framework for building portfolios, roles, and jobs to achieve our goals for customer centricity, speed, and quality. DevSecOps is a mindset, an enterprise-wide culture and practice. We will showcase how Allianz applied the five core concepts of DevSecOps and Release on Demand across the five core concepts.

Pandemic ART Launch!
Phil Gardiner, SAIC; Rachele Maurer, SAIC
show more
Description
Early March 2020: The presenters were launching an Agile Release Train within a complicated Government program and they were excited! Everything was in place: an experienced SPCT candidate paired with an SPC who had a strong Agile Coaching mindset. A motivated, involved leader who was clearing the way. A participatory Leading SAFe class that generated buy-in in important spots. Space in the office for physical Kanban boards. A signed contract for a great venue down the street for SAFe for Teams and the ART’s first PI Planning. And then, Covid-19 hit. This is the story of how a budding ART quickly pivoted to successfully launch in the midst of the fear, uncertainty, and global change of the Covid-19 pandemic. It’s the story of how agile leadership can make success possible in the toughest of situations. It’s the story of teams organizing around value, even though they don’t build software, of Individuals and Interactions making Processes and Tools serve them. It’s the story of mistakes and learning. It’s the story of creating a thriving ART and a new working environment beyond anything envisioned.

SAFe for Hardware: Bringing the Railroad Industry from the 2nd to 4th Industrial Revolution
Harry Koehnemann, Scaled Agile; Max Zelaitis, Wi-Tronix
show more
Description
As SAFe adoptions grow, more organizations are needing to bring hardware engineers into their Agile transformations. Their solutions require innovations from both software and hardware engineers. However, hardware engineers struggle to see how these practices apply to their context. This session presents several practices for applying SAFe and Lean-Agile to hardware systems - build incrementally & integrate frequently, work in small batches, be test-driven, and design to evolve live systems. In this talk, we briefly present each practice and then hear how Wi-Tronix, a leading innovator in real-time monitoring for rail, is applying them to transform the railroad industry. We'll share experiences applying common DevOps practices such as dark launches, canary releases, and feature toggles to the rail industry and the technical and mindset changes it took within the hardware organization to accomplish this goal.

Description
Leadership’s challenge, within the SAFe context, is to provide the right environment for the employees to prosper, grow and deliver customer value. At the heart of this challenge is, “how?”. In client engagements and trainings, there are always questions such as: Who is creating growth plans for individuals? Who is addressing HR / People related topics like Performance Acceleration? Who is working on the EVP (Employee Value Proposition)? Who is involved in workforce planning and talent scouting? Basically, who is focusing on the “People Runway” of the ART? Could Dave Ulrich’s HR Business Partner be an answer? In this session, designed with introverts and extroverts in mind, we will discuss potential solutions to these questions leaving you with valuable input for your own organization.

Customer Story - NTT DATA: Japanese Payment Services Leader Transforms Organizational Culture and Improves Business Agility with SAFe
Takenori Osada, NTT DATA Corporation
show more
Description
NTT DATA brings the first Japanese customer story to the SAFe Summit audience. Headquartered in Tokyo and operating in more than 50 countries as a top 10 global IT services provider, NTT Data turned to SAFe to improve their ability to respond to market demands and stay ahead of a growing number of competitors. In his presentation, Product Manager Takenori Osada describes the difficulty of introducing Agile in Japan, how their culture transformed, and how they applied SAFe in their Payments Services Division and were able to see significant improvements in employee Net Promoter Scores, time-to-market, productivity, and quality. SAFe is essential for us to be able to compete in the payment market. This resulted in an investment cost advantage.” —Director (Business owner)

How to Apply Design Thinking to Product and Service Innovation
Joe Vallone, Scaled Agile
show more
Description
While it has always been true that companies must innovate to thrive, modern development practices such as the Continuous Delivery Pipeline and the ability to gather a continuous stream of usage data motivates the use of decentralized, continuous innovation practices. This talk will show how the systematic application of Design Thinking skills support continuous innovation in connected markets for both existing and new products and services. We’ll show how the four key attributes of Solutions emphasized in (Desirability, Feasibility, Viability, and Sustainability) are supported by the Real-Win-Worth it model of design thinking practices promoted by Harvard, MIT, Stanford, and other leading academic institutions. We will discuss the application of Real-Win-Worth-It using SAFe: Is it Real (Desirability)? Can we Win (Feasibility)? Is it Worth it (Viability and Sustainability)?

Industrial DevOps "Value Streams to Agile Teams"

Description
Large companies need to scale Agile and DevOps across complex systems composed of hardware, firmware, and software. The ability to iterate and deploy faster requires companies to adapt to change, reduce cycle time, increase value for money, and leverage innovations. For large cyber-physical solutions, software is only one part of the value stream leading us to consider the implication and the application of Agile DevOps principles across the entire end-to-end flow.

Navigating the Tornado with your SAFe implementation
Mark Richards, Coactivation
show more
Description
You're two years into your SAFe implementation. You've trained hundreds or maybe thousands of people, launched lots of ARTs and a few large solutions and portfolios. The initial wave of excitement and energy has abated, and you're starting to feel like you've replaced your old problems with new ones. You're overwhelmed by cross-ART dependencies, and starting to get a lot of questions about whether this thing is really "Better". You're questioning your ART structures but reluctant to blow up what took so much effort to create, and the funding for your LACE is drying up just when you seem to need it most! You're not alone! This is what I have come to call the the 2-year itch. I've seen it in many of my clients and observed it globally in my research and discussions with my peers. To frame it in the context of Geoffrey Moore's Techology Adoption Lifecycle, you've crossed the chasm and are now well and truly "Inside the Tornado" in the quest to arrive on Main Street. This session will draw on Moore's product strategy insights to help you understand both the landscape of the tornado and the techniques most likely to lead you to Main Street.

Reinventing Program Management
Debbie Brey, The Boeing Company
show more
Description
The age of Agile offered many ways to improve project management. In fact, some originally called it “Agile Project Management”, discounting the cultural impacts of moving towards an Agile way of working. Today, as Agile is being introduced to larger organizations and spreading beyond the software discipline, we find the need to update Program Management. According to PMI, “a program is a group of related project, subprograms, and program activities that are managed in a coordinated way to achieve benefits not available from managing them individually". Large organizations utilizing the Scaled Agile Framework (SAFe) have been applying the values, principles and practices associated with Competencies from Enterprise Solution Delivery and Lean Portfolio Management. However, many organizations have active programs with contractual constraints that prevent them from fully embracing Lean and Agile principles. Join me for a quick view into how our enterprises can shift their approach to program management in order to execute existing programs while also heading down the path towards true business agility.

Why do so many of the most promising businesses fail to achieve consistent, sustainable growth? It’s because they try the same strategy as everyone else. There’s no one-size-fits-all strategy—a winning strategy for one business may spell doom for another. Audiences will come away with knowledge of the ten simple—but easily misunderstood—growth paths, how to get a handle on their particular business context, and the right combination and sequence of growth paths to take them into the future.

Build-In Quality into Your Continuous Delivery Pipeline
Ken Pugh, Ken Pugh, Inc.
Description
Built-In Quality is both a SAFe value and a core competency. The Continuous Delivery Pipeline helps flow business value from ideas through to on-demand release. Ensuring quality is built in throughout the pipeline is essential in keeping that flow. Applying Agile Software Engineering (ASE) techniques helps developers create that quality. A key aspect of ASE is Behavior Driven Development (BDD) which involves the triad (customers, testers, and developers) writing scenarios of the desired behavior which become tests. During discovery and formulation of these scenarios, domain terms and domain models may be created that further clarify the behavior. In this session, Ken Pugh explains these aspects of ASE and presents feedback on how they have improved quality and flow.

Demystifying Leading Indicators in Product Development and Innovation
Glenn Smith, Radtac
show more
Description
It is quite common for people to nod knowingly about Leading Indicators, but when you see them trying to use them, they demonstrate that the knowing nod was the polite societal nod, not really an expression of understanding. On reflecting about why people struggle with them, be it in the classroom or people trying to improve their processes, I believe that it is down to a mix of Leading Indicators being counter-intuitive, and that lagging indicators are so ingrained in our current ways of working. The objective of this talk is to explore what they are, why they are important, how they are different to what you use today, and how you can create them for the benefit of your innovation and product development outcomes.

Purpose: The Hidden Hierarchy in SAFe
Eric Willeke, Elevate.to
show more
Description
SAFe provides a complete operating model for leading your portfolio of technology investments, covering roles, ceremonies, planning horizons, roadmapping, and work visualization. One of the most prominent elements of the framework is the fully traceable, neatly connected levels of the work hierarchy. The connections between stories, features, capabilities, and epics provide the ability to steer and structure all of the activities of an organization in an easy to understand way. Unfortunately, the clarity of the work hierarchy blinds us to the presence and importance of the purpose hierarchy that is also embedded in SAFe. Learning to lead by intent, utilizing the inherent structure of goals and outcomes that sits beside the work hierarchy, is a crucial skill to unlocking the real potential of agility using SAFe, and provides one of the key enabling factors for over half of the SAFe principles. In this session you will learn how to describe the purpose-based connections in SAFe, explain how those connections accelerate behaviors in alignment with the SAFe principles, and learn how to apply the basics of purpose alignment within your own organization.

The CIO Who Mistook a Value Stream for a Hat (and other Flow Diagnostics)
Dr. Mik Kersten, Tasktop
show more
Description
Over the past year, Dr. Kersten and his Flow Advisory team have been collecting value stream data sets from enterprise IT organizations undergoing digital transformation treatments. They used the Flow Metrics defined in Project to Product to trace the path that hundreds of thousands of software artifacts travel from inception to running software. As they analyzed and correlated Flow Metrics to business results, some fascinating clinical tales emerged from these unique new data sets. The team discussed the findings with the patients to gain a more personal perspective on the outcome of the treatment plans In this talk, Dr. Kersten will take us through the most common, the most problematic, and the most bizzare flow diagnoses that he has encountered. By holistically considering the data as well as the human and organizational aspects of the diagnosis, he will follow the approach of the neurological case histories recounted by Oliver Sacks in “The Man Who Mistook His Wife for a Hat”. For each flow diagnosis, Dr. Kersten will recount misdiagnoses that were previously applied, followed by a detailed case history, summary of the remedies, and the often-surprising results. From common maladies to rare pathologies, each of the stories offers powerful lessons to help us understand the biggest impediments to achieving Business Agility at scale.

Description
Large Enterprises have a huge opportunity to accelerate their business by applying SAFe® and DevSecOps practices. SAFe provides guidance to organize around value, improve quality, reduce lead time, increase employee satisfaction, and apply Lean-Agile principles and values. This presentation discusses the highlights of the SAFe Advanced Article: "Accelerating Flow with DevSecOps and the Software Factory" that was written to provide further guidance to succeed with your DevOps implementation. It describes how you can practically apply shift-left practices with the ‘DevOps Evolution Model’ and how you can eliminate bottlenecks in your DevOps pipeline by applying CI/CD pipeline modeling. To reduce cognitive overload and to improve productivity, it presents a software factory and the value of standard engineering services. Finally, as security becomes even more critical to software development, we show how to apply discussed approaches for a successful DevSecOps implementation.

Customer Story: Aegon Asset Management Unites Executives and Global Teams to Deliver Faster and More Predictably

Description
With roots going back 200 years, Aegon Group is one of the world’s leading providers of life insurance, pensions, and asset management. The global company operates in more than 20 countries with 26,000 employees and reports more than EUR 804 billion in revenue-generating investments. As part of Aegon Group, Aegon Asset Management (AAM) intends to retain its industry-leading position. AAM set some big goals, including digitalization and accelerating the pace of change. To achieve those objectives, and more, IT leaders realized that distributed teams in the UK, Netherlands, and the US needed to collaborate on a global level. AAM had begun bottom-up, informal efforts in Agile and DevOps, and yet, the teams still weren’t able to work together effectively. AAM turned to SAFe as a means to expand the company’s Agile efforts and keep teams synchronized across borders. They saw SAFe’s Portfolio level as a way to align enterprise strategy with Portfolio execution and were able to establish a single, global backlog reviewed and prioritized by C-suite stakeholders. AAM is a model for showcasing the importance of executive engagement, Lean Portfolio Management, consistent expectations, and how a successful transformation needs all levels of the organization. “We saw SAFe as providing a unifying structure to get our different units working together in the same way.” —Philip Johnson, Global Chief Change Officer, Aegon Asset Management

Value, Remeasured: Without it, there can be no Business Agility!

Description
Without a modern concept of value, there can be no Business Agility! The term "value" is a focus at many organizational levels during a transformation. However, it is rarely defined accurately or consistently enough to promote and measure progress. In fact, the lack of understanding around value can actually derail the transformation. In the session, I will offer examples of anti-patterns in defining value as well as provide a Lean-Agile oriented definition and characteristics.

Partner Showcase: Adaptavist - The Four Facets of Agility: A Pragmatic Path to Agile Transformation Success
Heidi Araya, Adaptavist
show more
Description
Agile transformations fail all the time. Worse, some companies go through three or four transformations, and agile becomes a bad word. Why does this happen and how can it be avoided? Culture often gets the blame, but digging deeper reveals four key areas that lead to successful agile transformations: people and leadership, complexity thinking, tools and automation, and technical and cultural practices. Many orgs implement a framework along with tools and automation, and forget that the other angles are just as crucial to successful outcomes. Learn how to approach an agile transformation at scale through the Four Facets of Agility—and come away with a powerful new method to help your agile transformation succeed.

Partner Showcase: Valiantys / Eliassen - Leveraging LPM to maximize your Agile investment!
James Sweet, Eliassen Group
show more
Description
Budgeting constraints and change management is a frustrating, and time-consuming process. This process has been calculated as consuming around 30% of an average enterprise’s budget. However, Lean Portfolio (LPM) practices and processes can significantly reduce these delays and provide far greater visibility into ROI and future investment opportunities. This presentation, led by James Sweet, will explore how leveraging LPM practices in a fortune 500 firm reduced data collection, analysis and reporting costs by 70%. The SPCT onsite established the formalization of automated data collection allowing for repeatable decision-making practices for their Governance needs. James will also uncover how implementing tooling and Jira Align could be a logical next step in this transformation, exploring the various outcomes that would allow for continued growth on the Agile roadmap.

Partner Showcase: Tasktop - Driving Business Agility through Value Stream Management and SAFe®
Kristen Biddulph, Tasktop
show more
Description
The definition of business agility may be simple, but building an agile enterprise can be challenging. To be as responsive and proactive as possible to customer needs and behaviors, all departments of an organization need to be aligned. That’s why organizations have invested in SAFe® to help bridge technical agility and business agility. But why is it that when asked: With each PI, are you increasing the number of features delivered? Is time-to-market getting shorter? Are you maximizing the capacity of your FTEs and contractors? Program managers and business agility coaches often don’t know the answers. In this session, we will cover how value stream management and Flow Metrics can provide actionable visibility into the fruits of your SAFe transformation by measuring flow for each value stream and tying it to key business results.

The Never Ending Challenge for Leadership and Continuous Learning
Hiroaki Nakaya, Western Digital

Description
Agile team members do not know what is proactive behavior(self-managing/self-organizing), not only team members, but also leadership. Why do they not know about it? In the Japanese culture, we were educated to listen to the teachers at school and we were told to learn things from senior colleagues at work. When we change from this passive mindset to proactive mindset, continuous learning leadership is very important behavior for the team and organization.

Leaders as Insatiable Learners - The Secret to Lean-Agile Leadership and a Continuous Learning Culture
Dr. Steve Mayner, Scaled Agile, Inc.
Description
The challenge to become a life-long learner is not a new conversation for most leaders. Many have accumulated a long list of learning achievements over long careers. They may also consume new information daily from a variety of sources, including books, articles from business publications and digital sources, and videos. It would be easy to assume that a session on learning would have little new to offer. The hidden danger of rising to higher levels of leadership in most organizations is that it comes with an unwritten assumption that leaders already know everything they need to know in order to assume greater responsibilities. Few leaders are promoted up the ladder for their capacity to learn a new position, but rather for their knowledge, skills, and accomplishments that made them successful in their previous role. Add to that the propensity for leaders to surround themselves with people who think and lead like they do, supported by a corporate culture that tends to reward perpetuating the status quo, and you have a dangerous combination that can lead to group-think, echo chamber discussions, protecting the status quo, and perilous blind spots. Bill Taylor, author and co-founder of Fast Company describes this challenge as “the paradox of expertise.” He describes the best leaders as “insatiable learners” who constantly ask themselves “am I learning as fast as the world is changing?” Driving the changes needed for enterprise adoption of SAFe and achieving business agility inevitably leads to a need for leaders to acquire new knowledge and skills. In this session we will explore practical learning strategies built around tools and techniques adapted from well-known SAFe practices that enable “insatiable learning!”

Using Concepts from Agile Product Delivery to Drive Your SAFe Transformation
Felix Rüssel, KEGON AG
show more
Description
Agile coaches usually know a lot of concepts how an Agile organization could look like but often, they don't know much about the people in these organizations which creates resistance and hinders agility as the real problem these stakeholders face are not understood & their fears are ignored. A problem Agile Product Managers also face and they use concepts & tools to better understand their customers and the real problems their products aim to solve. Agile coaches should apply these concepts from APM to better understand the real needs of their customers. This talk describes some ideas how concepts from Agile Product Management can be used to create a sustainable, desirable, viable and feasible transformation into an Agile Organization. After this talk attendees should have an idea that concepts from APM can be used for organizational development, too and they have an idea where to start.
